Flexible Polyurethane Foam Production Line: Equipment, Output and Buyer's Checklist

Flexible polyurethane foam covers pillows, mattress toppers, seat cushions and packaging inserts, and the equipment that makes it splits into two working configurations: a rotary indexing line that keeps molds moving past a fixed pour head, and a static-mold setup where the pour head moves to fixed stations. The configuration a manufacturer picks decides daily output, headcount and floor space more than the dosing machine specification does, and it is the first decision an RFQ should settle before any quote is comparable.

How a Flexible Foam Production Line Is Built

Both configurations share the same core: a metering and mixing unit doses polyol blend (B-side) and isocyanate (A-side), a mixing head combines them at the pour point, and the reacting mix goes into an open or closed mold where it rises and cures before demolding. What differs is how molds move through that pour point. A rotary table indexes molds automatically past one pour head, so one operator loads and unloads while the machine sequences the pour; a static layout uses a fixed row of molds and either a traveling pour head or manual pouring, which costs less to install but scales output only by adding stations and labor.

Manufacturers running a single pillow or cushion shape at volume get the clearest payback from a rotary foam pillow production line: automatic pouring and demolding removes the labor step that otherwise scales one-to-one with station count. Buyers running frequent mold or density changes — contract manufacturers serving several customers — usually stay on static mold setups even at a lower per-shift output, because changeover time on a rotary track eats into the automation gain.

Sizing a Line to Your Target Output

Work backward from the unit you actually sell, not from machine capacity marketing. A pillow line sized at 9,600 pieces/day only hits that number at full 120-station load with a single mold shape and stable cycle time; a mixed-shape SKU list cuts effective output well below the rated figure because of changeover time between pours. For mattress toppers and seat cushions, express target output in cured parts per shift and confirm cycle time (pour-to-demold) against your mold's wall thickness — thicker sections need longer cure before demold regardless of dosing speed.

Standard configurations are typically quoted with delivery as fast as 35 days, assembled and tested before shipment; a fully custom mold set or non-standard station count extends that lead time and should be confirmed in writing before you commit a delivery date to your own customer.

Density, ILD and the Checks That Matter

Flexible PU foam for cushioning typically runs 18–60 kg/m³ density depending on application — packaging inserts and low-end cushions at the low end, seating and mattress comfort layers higher — with indentation load deflection (ILD) and compression set evaluated under ASTM D3574 test methods. A production line does not set these values by itself: density and ILD come from the formulation (polyol/isocyanate ratio, water/blowing agent level) combined with consistent mix ratio and mold fill. A metering system that drifts more than ±2% off target ratio will produce parts that pass density spec on average but fail ILD or compression set on the tails of a run, which is the complaint that shows up as customer returns rather than at incoming QC.

What a Rigid Panel Line Is Not

Continuous PU/PIR sandwich panel lines — used for insulated wall and roof panels — run the same two-component chemistry but a different process entirely: continuous lamination between metal skins rather than pour-into-mold. If your product is a rigid insulation panel rather than a soft cushioning part, the relevant equipment is a sandwich panel production line, not a flexible foam molding line — the two are not interchangeable and a supplier quoting one against a spec written for the other is a sign to ask more questions before ordering.

Frequently Asked Questions

Can one line produce pillows, toppers and seat cushions?

A rotary line can run different mold shapes with a changeover, but a platform tuned for pillow-grade density and cycle time is not automatically correct for seat-cushion tolerances. Confirm the target density and ILD range for each product before assuming one line covers all three.

How many operators does a rotary line need per shift?

Typically one to two operators for load/unload and quality checks on a fully loaded 120-station track, versus one operator per four to eight stations on a static mold layout.

What is the minimum order to get a custom station count?
